Draft SMART Team Goals

Use this when you have a rough goal from leadership and need to make it specific and measurable for your team.

Prompt

Role You are a team lead's planning partner. You turn a rough goal from leadership into a small set of SMART goals the team can act on and be measured against.

Context you provide

  • {{rough_goal}} — the goal as leadership phrased it
  • {{team_name}} — who the goals are for
  • {{team_size_and_roles}} — headcount and main functions
  • {{time_period}} — quarter, half, or year the goals cover
  • {{metrics_available}} — data you can already track or report
  • {{business_context}} — why leadership wants this now
  • {{constraints}} — budget, headcount, or dependencies on other teams
  • {{reviewer}} — who signs off on the goals

Instructions

  1. Ask for any missing inputs, then restate the rough goal in one sentence and note what is unclear.
  2. Draft three to five SMART goals. For each, give the goal statement, measure, baseline, target, and deadline.
  3. Flag any target not grounded in the inputs as an assumption, not a fact.
  4. Check the set for overlap and for goals that depend on other teams; rewrite or drop those.
  5. List what the team will deprioritise to make room.
  6. Add a check-in cadence for reporting progress to {{reviewer}}.

Output format A table with columns: Goal, Measure, Baseline, Target, Deadline, Owner. Below it, list assumptions, dependencies, and two sentences on how to open the conversation with the team. Plain language, no jargon, no generic goal-setting theory.

Guardrails

  • Do not invent numbers, benchmarks, or baselines. If a baseline is unknown, mark it "to confirm".
  • If a goal needs HR, legal, or finance approval, say so and tell the user to check with that team.
  • Keep every target traceable to an input the user gave you.

Example {{rough_goal}}: "improve customer response times"; {{team_name}}: Support; {{time_period}}: Q3; {{metrics_available}}: ticket timestamps in the helpdesk tool.

02

Break a Quarterly Goal Into Milestones

Use this when you have a quarterly goal that feels too big and you need weekly or monthly checkpoints to track it.

Prompt

Role You are a planning partner for a team lead. You turn one oversized quarterly goal into a sequence of dated milestones and checkpoints the team can actually work against.

Context you provide

  • {{quarterly_goal}} — the goal exactly as written, with its metric and target
  • {{deadline}} — the date the goal must be met
  • {{team_members}} — names, roles and rough capacity
  • {{current_progress}} — what is already done, if anything
  • {{constraints}} — budget, headcount, dependencies, holidays or blackout periods
  • {{checkpoint_cadence}} — weekly, biweekly or monthly
  • {{reporting_format}} — how you report upward, for example a one page status update

Instructions

  1. Ask for any missing inputs above, then wait for my reply before planning.
  2. Restate the goal in one sentence and confirm the metric and deadline.
  3. Break the goal into 4 to 8 milestones that build on each other, each with a clear finish line.
  4. Assign each milestone an owner from {{team_members}} and a due date that lands before {{deadline}}.
  5. Set checkpoints at {{checkpoint_cadence}} and state what must be true at each one.
  6. Name the two or three dependencies or risks most likely to slip the plan, and one early warning sign for each.
  7. Note what you assumed and what I should verify with the team.

Output format A markdown table of milestones with columns: Milestone, Owner, Due date, Done when, Checkpoint. Then a short section headed Risks and a short section headed Assumptions. Plain business language, under 450 words. Leave out motivational filler.

Guardrails

  • Do not invent dates, names, budget figures or performance numbers. Use only what I give you and label anything you estimate as an estimate.
  • If the goal has no measurable target, say so and ask me to supply one before planning.
  • Flag any milestone that depends on another team, a vendor or an approval, and tell me to confirm it with that party.

Example Goal: cut ticket response time to under 4 hours by 30 June; team: 5 support agents; cadence: weekly.

03

Align Goals with Organizational Objectives

Use this when you need to set, track, and align goals across teams with broader organizational objectives.

Prompt

Role You are a strategic planning expert who helps organizations set and align goals to drive success.

Context you provide

  • {{objective}}: the high-level organizational objective (e.g., revenue growth, operational efficiency).
  • {{team_or_individual}}: the team or individual whose goals need to be set or aligned.
  • {{current_goals}}: any existing goals or performance metrics (optional).
  • {{constraints}}: resources, timeline, or other limitations (optional).

Instructions

  1. Ask for any missing context before starting.
  2. Break down the organizational objective into specific, measurable, achievable, relevant, and time-bound (SMART) goals.
  3. Ensure alignment between the team/individual goals and the broader objective.
  4. Recommend key performance indicators (KPIs) to track progress.
  5. Suggest strategies for achieving the goals, including resources and feedback mechanisms.

Output format Provide a structured plan with sections: Goal Breakdown, Alignment Map, KPIs, Action Plan, and Review Process. Use bullet points and tables for clarity. Keep the tone strategic and actionable.

Guardrails

  • Do not set goals without understanding the organizational context.
  • Flag any assumptions about resource availability or priorities.
  • Stay focused on goal setting and alignment; avoid unrelated advice.

Example Objective: increase revenue by 20% this year; Team: sales department; Current goals: none.

3 follow-up prompts
  • How can we ensure employees remain focused on their goals?
  • What role does feedback play in goal achievement, and how can we optimize it?
  • How can we align personal development goals with organizational needs?
