AI adoption requires dealerships to build internal data strategy before deploying customer-facing tools, QoreAI CEO says

Car dealerships that wait on AI will lose ground they can't recover, according to QoreAI CEO Todd Smith. He says dealers should build an internal "dealership brain" before any customer-facing tools.

AI is now a competitive requirement for car dealerships, not a future option

Car dealerships that treat artificial intelligence as traditional software are making a fundamental mistake that will cost them market position. AI requires training, context, and time to understand how a dealership operates-more like hiring a new employee than installing an update.

Todd Smith, CEO of QoreAI, says dealerships are deploying AI in the wrong direction. Rather than immediately building customer-facing chatbots, dealers should turn AI inward first, creating what he calls a "dealership brain"-a centralized repository of institutional knowledge, workflows, employee processes, and transactional data.

Most dealerships store that knowledge in outdated binders, in the habits of long-tenured employees, or not at all. Once captured and structured, AI can optimize operations across sales, service, finance, and marketing in ways no human team can match alone.

Dealership data is your most valuable asset

Dealers who allow transactional data to flow freely into third-party vendor systems are handing over their most valuable asset. Smith points to Tesla and Amazon as companies that built dominant market positions not on products, but on data.

Dealership transactional data-the point at which a customer writes a check-ranks among the most coveted data on the market. Vendors who access it freely will eventually monetize it and sell AI-powered insights back to dealers as a product.

Consumers already use AI to compare pricing, assess inventory, and evaluate dealership reputations through aggregated reviews that surface patterns no individual scan would catch. Dealers who attempt to game pricing or manipulate their digital presence will find AI dismissing them from results entirely as trust and transparency become currency in the era of large language models.

Where AI delivers immediate results

AI applications work across all areas of dealership operations:

  • Marketing: Move away from broad conquest campaigns toward one-to-one customer engagement.
  • Service: Route vehicles to technicians based on demonstrated efficiency.
  • Used-vehicle operations: Evaluate tens of thousands of variables simultaneously to price vehicles and update recommendations in seconds, rather than relying on a handful of data points.
  • HR: Upload a resume and generate role-specific interview questions tailored to your dealership's culture. Managers can practice difficult employee conversations with real-time compliance and tone feedback.

ROI isn't measured in immediate revenue

When dealers ask about return on investment, the question needs reframing. The value of AI lies in compounding operational efficiency, not quick revenue spikes.

Smith draws a parallel to Michael Dell, who built a leaner manufacturing model to outpace IBM and Compaq despite their size and resources. Dealerships that invest in AI-powered operations today will be positioned to compete beyond their local markets as that efficiency gap widens.

The window to act is narrowing. Unlike the internet era, where dealers could wait a few years and still catch up, AI's exponential pace eliminates that cushion. Dealers who own their intelligence and build on it now will maintain an advantage. Those who rely entirely on vendor-supplied tools will lose that intelligence the moment they cancel a contract.
