Firms that cannot demonstrate effective AI governance are now facing a concrete commercial penalty: coverage denials at renewal. Aon has launched an AI Risk Diagnostic to help organisations assess their governance maturity and risk exposure as the professional liability market abandons silent AI assumptions.

How the diagnostic works

The tool, developed by Aon's Global Risk Consulting team, evaluates AI governance, maturity, and risk exposure through two analytical lenses. An AI Maturity Analysis examines governance, lifecycle management, processes, and controls. An AI Risk Taxonomy Analysis identifies areas where AI creates new risks or amplifies existing exposures.

Richard Waterer, Aon global risk consulting leader, said: "Artificial intelligence is creating significant opportunities for organisations, but it is also introducing new and increasingly complex risk considerations across governance, compliance, operations, and resilience." Waterer added that boards and regulators now expect greater visibility into how AI is deployed, and organisations need a clearer view of their maturity, control environment, and exposure to respond.

Clients receive an overall maturity assessment, governance gaps, and priority actions. The output includes visual dashboards, heat maps, and risk exposure mapping, along with prioritised recommendations to strengthen governance, controls, compliance, and resilience. By linking maturity scores with risk exposure, the diagnostic pinpoints where AI may be generating operational, regulatory, cyber, liability, and business risks.

Market starts pricing governance into coverage

Willis research found that firms without documented AI governance frameworks now face coverage denials at renewal. Carriers are moving away from silent AI assumptions, requiring affirmative warranties or applying absolute exclusions. The professional liability market has responded to the governance gap with pricing and underwriting actions that directly impact insureds.

The risk picture spans cyber, professional indemnity, errors and omissions, product liability, and directors and officers lines. The EU AI Act's high-risk obligations take effect in August 2026, adding a compliance dimension to what has until now been a governance conversation. Aon's existing suite-including Broker Copilot, Claims Copilot, and Risk Analyzer-positions the diagnostic as an additional assessment layer within a wider risk intelligence offering.
