Scaling AI is no longer about pilots. It's about maturity, accountability and repeatable results. Most teams respond by building an AI governance framework. Good move - but there's a blind spot that keeps biting: third-party and vendor risk.

AI systems are stitched together from external data sources, models, APIs and cloud infrastructure. That web is opaque, fast-changing and easy to underestimate. Traditional vendor due diligence wasn't built for this. Contracts look stronger, but visibility into real practices stays weak.

Why your current approach isn't enough

AI supply chains are deep and hard to audit end-to-end. You rarely get source code, full training data lineage or operational logs. You get declarations. You trust. And then you hope.

That gap shows up in three places that matter to business continuity and risk.

1) Vendor lock-in gets worse with AI

Switching costs rise as you lean on proprietary tools, closed model ecosystems and cloud-native features. Formats don't always transfer. Pipelines aren't portable.   • Strengthen cross-functional ownership. Define clear roles for procurement, legal, security, and engineering. Use shared risk criteria and a single decision record for approvals and exceptions.
  • Adopt dynamic governance. Move beyond one-time checks. Require continuous monitoring, model performance drift tracking, vulnerability reporting and re-approvals after major vendor updates.
  • Increase transparency and verification. Ask for model cards, data provenance summaries, evaluation reports, incident history and third-party attestations. Where feasible, conduct targeted technical spot-checks, not sprawling audits.

  • Include ethical and societal risk. Treat reputational and civil liberties impacts as first-order risks. Add harm scenarios to vendor scoring and escalation rules.

Vendor questions that actually surface risk

  • Portability: What evidence shows we can move models, data and pipelines within 30-60 days? Which parts are proprietary vs. open?
  • Data lineage: How is training data sourced, licensed and governed? What percentage has documented provenance?
  • Evaluation: Which benchmarks, red-team tests and bias/abuse checks are run pre- and post-release?
  • Security: How are model supply chain risks handled (dependencies, weights, prompts, plugins)? Any recent incidents?
  • Change control: How are updates communicated? What's our rollback path if quality drops or risks increase?
  • Accountability: Who signs off on risk at the vendor? What SLAs apply to transparency and incident response?

Metrics a leadership team can track

  • Concentration risk: % of AI spend tied to a single provider across training, inference and data.
  • Portability score: Time and cost to switch critical workloads; % assets in portable formats.
  • Verification coverage: Share of vendors with independent attestations and recent technical spot-checks.
  • Provenance coverage: % of training data with documented source and licensing.
  • Drift and defect rate: Incidents per model per quarter and mean time to detect/correct.

The takeaway for management

AI governance without third-party rigor is an illusion. You can't outsource accountability, and you can't manage what you can't see. Treat AI supply chain risk as a core part of strategy, not a clause in a contract.

Start small, verify what matters and keep options open. The goal isn't perfection - it's resilience you can prove under pressure.
