CFOs Now Lead Enterprise AI Strategy as Finance Takes Control

The Chief Financial Officer has become the primary architect of enterprise AI strategy, replacing IT as the driver of artificial intelligence investments. Matthew Rodgers, Executive Vice President, EMEA at OneStream, attributes this shift to finance's unique position at the intersection of data, performance, and organizational decision-making.

Seventy-five percent of CFOs now lead enterprise AI strategy, according to OneStream's research. This reflects a fundamental change in how boards and CEOs view AI: no longer as a technical implementation, but as a business imperative that requires financial discipline and measurable returns.

The Pilot Phase Is Over

AI has moved from experimental projects to operational necessity. Eighty-three percent of CFOs expect AI investment to rise this year, driven by the need for trusted insights in difficult economic conditions.

Rodgers said that organizations are moving away from isolated use cases toward enterprise-scale deployment. Finance functions are integrating AI directly into core processes and building unified data models to support this shift.

Boards Now Demand Proof, Not Promises

CFO spending on AI has shifted from theoretical benefits to measurable outcomes. Boards focus on three areas when evaluating AI investments:

  • Cost savings: Reducing operational overhead
  • Measurable ROI: Linking spend directly to financial outcomes
  • Productivity and accuracy: Demonstrating improvements in forecasting, close cycles, and capital allocation

Rodgers emphasized that boards require trust. AI must be transparent, explainable, and fully auditable to gain approval for continued investment.

Decision Support Over Productivity Gains

While AI's productivity benefits are straightforward to measure, Rodgers said the greater competitive advantage lies in decision support. Real-time scenario planning allows CFOs to respond faster to market volatility and shifts them from reactive partners to strategic advisors.

Dynamic, real-time views of performance replace static reports. This gives finance leaders the speed and visibility needed in uncertain markets.

Data Quality Is Non-Negotiable

CFOs recognize that AI is only as effective as the data it consumes. The focus has shifted to building a trusted, governed data foundation before deploying AI systems.

As AI moves toward agentic systems that act on information rather than just analyze it, a single source of truth becomes essential. This requires deeper partnerships between the CFO and CIO to ensure AI outputs are secure and accurate.

Finance Teams Must Evolve

The modern finance professional needs both traditional financial expertise and the technical mindset to challenge and interpret AI-driven insights. Rodgers said CFOs must empower teams to bridge the gap between data interpretation and strategic action.

Success depends on turning AI outputs into enterprise growth. This requires new skills across finance teams.

Winners and Laggards Will Diverge

Organizations that embed AI into core operations are already outperforming peers. Rodgers predicted the gap between AI leaders and laggards will widen significantly as AI maturity increases.

Those with high-quality data and mature processes will see compounding advantages: better capital allocation, improved resilience, and superior financial performance.
