- Memory that carries meaning forward: contextual, emotional, and longitudinal - across channels and time.
- Judgment beyond workflows: dynamic reasoning that adapts when the script fails.
Playbook: make AI cheaper without making customers angrier
- Capture the right signals: store lightweight sentiment, interruption counts, hold times, failed-auth events, tool errors, and "promises made." Keep per-interaction embeddings for retrieval, not just transcripts.
- Build a memory layer: a vector store for summaries and intent, plus an event stream of key moments. Use TTL and tiered storage so recent pain points stay hot, older context compresses over time.
- Standardize AI-to-human handoffs: always pass a 5-line brief: issue, attempts tried, blockers, current sentiment trend, and suggested next step. Include snippets, not walls of text.
- Go beyond trees: combine an LLM for reasoning with tool access and hard guardrails (policies, eligibility checks, credit limits). Time-box attempts; escalate early when confidence drops.
- Measure the right outcomes: track CSAT, NPS, churn, repeat-contact rate, and "context carry-over rate" (did the next touch start with full context?). Add "emotional recovery rate" (sentiment at open vs close).
- Control cost and risk: keep raw audio briefly, store structured cues long-term. Log model decisions for audit. Align with the NIST AI Risk Management Framework.
90-day plan for support leaders
- Weeks 1-2: audit 100 escalations. Note where context was lost, which tools failed, and where the decision tree dead-ended.
- Weeks 3-6: ship a "context packet" standard. Add sentiment, attempts tried, and next-best action to every handoff. Pilot on one queue.
- Weeks 7-10: add a lightweight memory layer: per-customer recent-summary embeddings + event stream of key moments (promises, refunds, outages).
- Weeks 11-12: implement an early-escalation rule when confidence or sentiment drops twice. Report weekly on context carry-over rate and emotional recovery.
Practical details that save customers from repeating themselves
- Summaries with teeth: for each interaction, capture "what they wanted," "what we tried," "what blocked it," and "what we promised." Store as 600-800 char notes plus an embedding.
- Edge-case routing: detect rare intents, tool timeouts, or policy conflicts. Route to a "resolution pod" that has authority to decide, not just select.
- Feedback loop: after resolved escalations, update the playbook and teach the AI the new path with a tested tool sequence and guardrails.
On emotion: you can't fix what you can't feel

Most teams optimize AI for cost per contact and handle time. That's fine - until it erodes trust. Savings that push customers away aren't savings.
