- Days 31-60: Review failed answers daily. Fix docs and prompts. Add guardrails (PII redaction, source citations). Launch office hours for agents.
- Days 61-90: Expand intents. Automate safe resolutions. Create a shared dashboard and publish weekly adoption and quality metrics.
Metrics that matter (and the one most teams skip)
- Deflection rate and first-contact resolution
- Average handle time and time to first response
- CSAT and agent satisfaction
- AI suggestion acceptance rate and override reasons
- Screen-level drop-offs (where agents abandon the AI flow)
- Error/"wrong answer" rate with examples linked to source fixes
Make AI trustworthy for agents
- Set intent boundaries: What AI can and cannot do. Default to assist, not auto-resolve, until quality is proven.
- Explain job impact clearly: "AI reduces repetitive work so you can handle escalations and earn more complex skills." Mean it. Prove it.
- Close the loop fast: If an answer fails, show the correction in-product within days, not months.
What "good" looks like in practice
One team moved from ~30% AI-resolved cases to 70%+ within a year, with 80% in sight. Their playbook wasn't flashy: they integrated AI inside the queue, built a feedback loop on every escalated case, and fixed the source (docs, prompts, routing) instead of blaming the model.

- One owner for outcomes: CX leads, IT supports. Write it down.
