A Bengaluru shopper hit a chatbot wall while fixing a quick commerce mix-up. The "talk to a human" option existed, but only inside a paid subscription. What used to be a baseline is now an upsell.

This isn't a glitch. It's a strategy. E-commerce and food delivery platforms are putting human support behind subscription tiers, with AI as the default frontline.

Why platforms are doing it

According to Praveen Govindu, Partner at Deloitte India, this is bigger than cost cutting. "Bringing human support back as a loyalty benefit is a powerful signal. It tells customers that the brand values reassurance and accountability enough to make it part of the premium experience." Loyalty is being reframed from discounts to trust.

But there's a warning label. "Charging for human interactions can be contentious... The risk emerges when baseline service is weak and customers feel forced to pay simply to receive acceptable support," Govindu added. That's the churn zone.

Analyst Satish Meena is blunt: "This looks like the case of degrading service quality first and then charging premium for basic things." The model filters requests - AI handles most, while paid tiers guarantee a human. He compared it to telecom's shift to tiered services that used to be standard.

The new loyalty stack

Examples are already live. Flipkart Black (₹1,499 annually, ₹990 for early adopters) wraps media, cashback and travel perks - and priority service - for "affluent, digitally entrenched users." Swiggy's invite-only One Blck goes further with faster deliveries, stricter guarantees and dining perks. An executive at a quick commerce platform put it simply: AI now does most frontline work because it's cheaper. The human touch is being treated as a luxury.

What this means for support leaders

  • Redefine "baseline." If human access moves to premium, your AI baseline must be solid. Focus on first-contact resolution and clear escalation paths.
  • Protect brand trust. If customers feel forced to pay to fix platform-caused errors, they'll leave. Set non-negotiables where human support stays free.
  • Align with product and pricing. Support tiers should match clear product value, not patch over weak operations.

Set the floor: What stays free

  • Critical issues: payment failures, fraud, safety concerns, missing/high-value orders, health-related cases (allergens, spoilage).
  • Platform errors: duplicate charges, incorrect order substitutions initiated by the system.
  • Accessibility needs: customers who can't use chatbots should get human access without friction.

  • Frontline AI handles routine tasks: order status, refunds under a threshold, basic substitutions, address updates.
  • Confidence gating: escalate to a human when model confidence is low, sentiment is negative, or a policy trigger appears.
  • Intent and value flags: prioritize human routing for high-order values, repeat contact within 72 hours, or churn-risk signals.
  • Clear SLA commitments: publish time-to-human for each tier to set expectations.

Experience design rules

  • Never hide the human option. Place it behind smart friction (verification, context collection), not dark patterns.
  • Offer callbacks and async chat, not just live chat. Reduce wait pain.
  • Show your work: display what the bot tried and why it's escalating.

Metrics that matter

  • Time-to-human and time-to-resolution by tier and issue type.
  • Deflection quality: bot resolution rate minus recontact within 7 days.
  • Refund accuracy: speed and correctness without manual overrides.

  • Offer one-off "human passes" for non-subscribers on tough cases to recover goodwill.

  • Show the benefit math: time saved, faster refunds, fewer handoffs.
  • Close the loop: after resolution, ask if the bot should learn this scenario for next time.
