Wealth managers struggle to build trust in generative AI as risks mount

Ninety-five percent of wealth and asset management firms already have multiple generative AI use cases running, according to a study by EY. Yet only 28% of wealth management clients trust AI as much as they trust their advisor.

This gap between adoption and confidence reflects a fundamental problem: generative AI systems are not designed for the constraints of wealth management. The industry operates within strict fiduciary, regulatory, and accountability boundaries where approximation is unacceptable.

Hallucinations pose the biggest immediate risk

Language models generate plausible-sounding responses that are sometimes false. In most industries, this is a minor inconvenience. In wealth management, a fabricated retirement projection or suitability assessment can expose firms to financial and legal liability.

The risk extends beyond simple errors. Models can lose context about a client's full financial situation, misremember details, contradict previous advice, or make unsupported assumptions. Without proper guardrails, they may produce outputs that fail regulatory standards or disclosure requirements.

Forty-six percent of advisors surveyed by Morningstar were unsure whether generative AI would help or harm their practice.

The core challenge: governance, not capability

Firms implementing generative AI without strong controls face multiple risks. Weak data controls can lead to leakage of sensitive client information. Limited transparency about how decisions were reached makes it impossible to defend the output if challenged. Staff may over-rely on the system, treating its outputs as more reliable than they are.

Models implemented without alignment to a firm's investment strategy, portfolio models, and market views can generate advice inconsistent with the firm's advisory framework. This undermines both service quality and client trust.

A strong implementation is defined by control, not capability. This means clear boundaries on where AI is used and where it is not, robust controls over inputs and outputs, and full visibility into how the system behaves over time.

Where accountability rests

Accountability remains with the firm, regardless of how the interaction is generated. You can delegate tasks to AI, but you cannot delegate responsibility.

If AI is part of the client interface, any output is an extension of the firm's voice. Regulators do not permit a wealth manager to outsource its duty of care to an algorithm. Firms cannot use "the AI told the client that" as a defense when something goes wrong.

This means firms must audit all AI interactions. Whenever the technology engages in regulated activities-investment advice, suitability assessments, pension guidance-it must be compliant and explainable. If you cannot explain it, log it, and reproduce it, you should not be using it.

Best uses for generative AI today

Generative AI performs well on information-intensive tasks that do not constitute regulated advice. These include answering client questions about their portfolio, explaining fund risk profiles in plain language, summarizing financial plans, and flagging portfolio drift.

The technology also works in low-risk internal functions: summarizing information, supporting decision-making, checking documentation, and generating draft content. Errors can be identified and corrected without directly affecting client outcomes.

Tools used for higher-risk activities-recommendations, risk profiling, portfolio optimization-need strict, deterministic, auditable parameters. Decisions about client finances are fiduciary commitments that require human judgment and accountability. AI can guide decisions. It cannot be entrusted with them.

What effective implementation requires

An effective implementation integrates a language model with a structured financial analytics engine. An orchestration layer sits between them, grounding outputs in verified data and ensuring content is validated before reaching a client.

The system should maintain a structured memory of client data and integrate live external data. The language model's role is to interpret and communicate the outputs of proven financial models, not to replace them.

Implementation also requires domain knowledge. The industry is moving away from general-purpose AI and toward industry-specific tools designed explicitly for wealth management realities. Intelligence must be embedded within the system of record, alongside client context, product structures, regulatory frameworks, and institutional knowledge.

Five requirements for reliable AI

  • Scope and logic: Define what the tool can work on and which rules, priorities, and constraints it must follow.
  • Data sources: Use certified sources, validated data, and corporate content consistent with the firm's service model.
  • Guardrails: Enforce predefined limits and prevent the model from autonomously producing inconsistent, unauthorized, or ungrounded content.
  • Traceability: Every response must be reconstructable, showing what sources and data were used, what controls applied, and what logic led to the result. Clear ownership structures should define who validates sources, updates content, monitors outputs, and approves use cases.
  • Data protection: Know what data enters the system, where it goes, how it is protected, who has access, and the purpose of its use.

As the EU's AI Act comes into force, regulators are placing new emphasis on accountability and governance. Firms that build AI systems with full auditability will be both compliant and more trusted-the most durable competitive advantage in wealth management.
