AI agent for product owners

Roadmap Commitment Risk Watch Agent

Warn early about at-risk commitments with options the owner can act on

Roadmap Commitment Risk Watch Agent: what goes in, what the agent does and what you get

What it does

A date was promised to a client in March, and in May someone notices the work is 40% done. Each week this agent reads delivery progress against every dated commitment and forecasts a completion range from recent velocity, not a single date. It flags commitments where the range extends past the date. For each at-risk one, it builds options: cut scope, add people, move the date. It recomputes the forecast for each option so the choices come with numbers. It then drafts a stakeholder update for the product owner to review. The owner approves what is told to stakeholders. Edge case: velocity dropped because of one holiday week, so the agent excludes that week.

How it works

Follow the arrows from top to bottom. The orange dashed arrow is the loop: when a check fails, the agent goes back and tries again.

  11. Risk report with options

How it decides

It forecasts a range from the last six sprints and flags a commitment when the 80% completion date falls after the promised date.

  • Use the last 6 sprints and exclude holiday weeks
  • Flag a commitment when the 80% forecast is past the date
  • Present at least three options with their forecast
  • Escalate when the risk persists for 2 weeks

Make it yours

Every agent is a starting point. You choose these settings for your own situation.

  • Forecast confidence (default 80%)
  • Velocity window (default 6 sprints)
  • Commitments to track
  • Option templates
  • Report recipients

What keeps you in control

It always asks you first

  • Owner approves the options to pursue
  • Owner approves every message to stakeholders

Hard limits

  • Never message stakeholders without approval
  • Never change dates in the roadmap itself

It stops when

  • Done: the report is delivered and the owner acts
  • Stop: the commitment is cancelled or re-planned

An example run

What happensThe agent forecast a client integration due on 30 June. With a velocity of 22 points and 140 points left, the 80% date was 21 July. Velocity was low because of one holiday week, so the first check failed. After excluding it, it became 14 July, still late. Options: cut the reporting feature (28 points) and hit 3 July, add a developer for 9 July, or move the date to 14 July. The owner chose to cut scope.
